If you're responsible for buying safety equipment, you've probably figured out there's no universal answer to the "how much should I spend" question. The right call depends entirely on what your crew actually does. Over six years of managing procurement for a 140-person industrial maintenance company—roughly $46,000 a year in safety supplies, give or take—I've found that safety purchasing decisions fall into three buckets: daily-wear FR clothing, occasional welding work, and fire extinguisher compliance. Each one has a different cost logic. Here's mine.
Scenario 1: Your Crew Wears FR Clothing Every Shift
This is where I see the biggest cost mistakes. Companies buy cheap flame-resistant shirts to "save money" and end up spending more—much more—over the life of the garment.
Here's the thing about FR clothing: how the flame resistance works matters. Two shirts can pass the same safety standards on day one. But a budget FR-treated cotton shirt can lose its protective treatment after repeated industrial washings. Care labels specify wash life for a reason. Once the treatment degrades, you're wearing a regular cotton shirt with a false sense of security. In 2023, we replaced four of those per worker. Four. At $38 each, that's $152 per worker annually.
Then we did the TCO comparison. I pulled every FR clothing invoice from our system and ran the math.
- Budget FR-treated shirt: $38 per unit × 4 replacements per year = $152 per worker annually
- Bulwark FR shirt with inherent FR fibers (Nomex or similar): $88 per unit × 1–2 units per year = $88–176 per worker annually
The protection duration is the variable nobody budgets for. An inherent FR fiber keeps its flame-resistant properties for the garment's entire life. An FR-treated shirt doesn't always. And the difference between meeting your rating and not having one during an arc flash event is everything. Everything. Plus, you're in a much better NFPA 70E compliance position when your crew's daily wear is designed to hold its rating.
The same logic applies to outer layers. We chose the FR Bulwark jacket for anyone working near energized equipment. At $130–190, it's not a cheap line item. But it's also a multi-season purchase—we've had ours for two years and they still pass our quarterly FR garment audits. Scenario 2: Welding Happens Sometimes, Not Every Shift
The opposite mistake happens with welding safety equipment. Companies overspend on premium gear for crews that weld a few hours a week.
In Q1 2024, I audited our welding PPE and found five leather welding jackets—roughly $600 each, maybe $585, I'd have to check the exact invoice—sitting unused in a storage locker. The technicians assigned to them collectively logged maybe 40 welding hours that quarter. Whoever spec'd that purchase bought "the best" without asking how often it would be used. The result: $3,000 of perfectly good equipment nobody wears.
What occasional welders actually need:
- An FR-rated welding jacket or heavy FR shirt ($60–120 each). No exposed metal snaps—they can reflect arcs and trap heat.
- An auto-darkening welding helmet ($120–200). This one is worth the premium even for occasional use. It protects better and gets worn consistently. A $70 fixed-shade helmet from a discount supplier is a bargain until someone decides it's easier to "just tack this quickly" without it.
- Properly fitted leather gloves ($15–30 per pair). Recurring replacement cost, not a one-time buy.
- Fire-resistant welding blankets or screens ($20–50 each). Keep these between the weld zone and anything flammable within 35 feet.
That's $250–400 per occasional welder instead of $900+. And it meets the requirements in OSHA 29 CFR 1910.252 for welding, cutting, and brazing—the standard is a floor, not a reason to buy equipment that will gather dust.
Also important: whatever you buy, make sure the crew actually wears it. Good welding safety equipment only works when it's used, and the biggest predictor of use is comfort. Well-fitting gloves and helmets get worn. Bulky, ill-fitting gear gets left in the truck. Then your compliance story gets complicated quickly.
Scenario 3: Fire Extinguishers—Inspection and Disposal
Fire extinguishers are the most ignored line item in a safety budget. They're also the one with the most regulatory traps. Let's cover both sides: keeping them legal and getting rid of them the right way.
Inspection. NFPA 10 requires a monthly visual check—your own staff can do this, no certification needed. It takes 30 seconds per extinguisher. Thirty seconds. We built it into our maintenance team's morning checklist after skipping two months during a busy season in 2023. The annual maintenance inspection, though, requires a certified professional. We pay $50–75 per unit. If you search for "fire extinguisher inspection near me," verify that the company you call is NICET-certified or licensed by your state fire marshal. We found two cheaper providers in 2024 who turned out not to be certified. We didn't use them.
Disposal. And here's the question nobody asks until the moment it matters: how to dispose fire extinguisher properly? The short answer: not in the dumpster. Pressurized cylinders and residual chemical powder can classify as hazardous waste under RCRA—especially in states with stricter environmental rules. Halon extinguishers are regulated separately under the Clean Air Act, so there's no legitimate DIY route for those.
The compliant route is simple and affordable: a licensed disposal facility will take an expired extinguisher for $15–30. Simple and cheap. Some fire equipment vendors include take-back when they deliver replacements, which is what we've moved to. It eliminated our "expired extinguisher in the warehouse" problem entirely. If you're holding a backstock of old units because you don't know what to do with them, you're not alone—we once found seven expired extinguishers that had been in storage for two years. Disposing of them cost less than $150 all in, and the audit trail from the facility gave us exactly what we needed for our compliance file.
And compare that with the alternative: fines for improper disposal can run into the thousands. I've seen the enforcement notices at industry webinars. Not a place you want to be.
Which Scenario Are You Actually In?
Here are the three questions I ask when reviewing any safety equipment proposal:
- How often is this gear used? Daily use justifies spending on durability and inherent protection. Occasional use justifies compliance-level gear without the premium extras.
- What's the worst case if it fails? Arc flash is potentially fatal—that's why an FR Bulwark jacket and inherently rated shirts are the right call. A contained welding spark is serious but a different risk profile. Match your spend to the consequence.
- What does the real 24-month cost look like? Include replacement, laundering, inspection, disposal, and the staff time spent managing it. That's your number.
